When CAC climbs and conversion slips, everyone reaches for the same fix: work the funnel harder.

Here's the reframe that stops it:
• The SaaS model was built to capture demand. Nothing in it was built to create demand.
You can't harvest a field nobody planted. Say it the next time the team gets blamed for numbers the model produced.

How the model used to work ⚙️

The original SaaS go-to-market assumption was simple.

Prior familiarity doesn't matter.

What matters is showing up the moment a buyer has a need.

Detect intent. Capture demand. Convert during evaluation.


It worked, for a while, because three things were true:

Digital advertising was cheap 📉

The B2B search clicks that average around $9 today cost a fraction of that a decade ago.

Capital was cheap 💵

So companies could fund growth without profit.

Categories were less crowded 🎯

So the differences between vendors were real and obvious.

Buyers could tell vendors apart. Vendors could afford to wait for intent. The math worked.


Then all three broke at once 💥

  1. Categories saturated → Every niche filled with vendors offering near-identical features, and buyers stopped being able to explain the difference between the top five options.
  2. Advertising costs climbed → More companies chased the same intent signals. Placement got expensive and the flaw at the heart of the model became impossible to ignore.
  3. Every team optimized for pipeline.

Nobody built the familiarity that creates pipeline in the first place.

The brand was left to chance.
